After assessing over 1,000 leaders — across startups, family-run businesses, Fortune 500s, and the public sector — I’ve seen one capability that consistently separates exceptional leaders from the rest:

The ability to lead through ambiguity.

In today’s environment of AI disruption, geopolitical instability, and economic uncertainty — this skill isn’t a nice-to-have. It’s foundational. And yet, it’s also where many otherwise strong leaders falter.

Here are the 10 signs I look for when evaluating a leader’s comfort with ambiguity. If you’re leading a business or a function today, it’s worth a quick self-check:

Top Signs a Leader Struggles With Ambiguity

1. Too inflexible - clings to rules, SOPs, or structure even when the situation demands flexibility

2. Avoids risk and prefers the safe path

3. Shows visible stress or reactivity in uncertain moments

4. Dislikes change — even when the environment demands it

5. Escalates rather than taking ownership

6. Micromanages instead of empowering others

7. Goes silent or vague in crisis situations

8. Sees everything as black or white

9. Fears failure and avoids experimentation

10. Perfection oriented

Some of the most capable leaders I’ve worked with are not fearless — they’re comfortable being uncomfortable.

How many of these did you check off — in yourself, or someone on your team?
